How Working Longer Hours Won't Make You More Productive: The Importance of Clearing Your Mind

What I learned by walking, jogging, and letting my brain work without me.

Over the last few months, many of my best ideas for improving productivity have come while clearing my mind. Walking, jogging, or meditating has opened a more efficient path to productivity than spending hours focused on a problem. It's probably happened to you too: you spend hours turning something over in your head, your mind pushes through a thousand ways to solve it, and eventually you give up. You go to bed, and right before falling asleep — bam — the solution shows up on its own.

It's happened to me so many times I stopped chalking it up to coincidence. And in the AI era, I notice it even more: I spend hours iterating on prompts, adjusting, refining, until I stop making progress. That's when I've learned not to push harder — I go for a walk or a run, without deliberately thinking about the problem. And it's right then that the idea I couldn't see after hours in front of the screen shows up.

Turns out there's a real scientific explanation behind this.

The incubation effect

In psychology, this is called the incubation effect: the improvement in solving a problem after you stop actively thinking about it, instead of pushing through without a break. Studies show that people who take a break in the middle of a hard problem solve more of them than people who work through the same total time without pausing. The brain keeps working on the problem even after you've stopped consciously thinking about it.

Focused mode vs. diffuse mode

Neuroscientist Barbara Oakley popularized this idea: the brain operates in two distinct modes. Focused mode is what you use when you're deep in concentration on a specific problem — necessary, but rigid, and it tends to get stuck retracing the same path. Diffuse mode kicks in when you step away from direct focus — walking, jogging, meditating — and that's where the brain connects ideas more freely and associatively.

You need both, in that order: first focus to "plant" the problem, then let go so diffuse mode can finish solving it. If you never let go, you stay stuck in the mode that already proved it didn't have the answer.

Why it also happens right before falling asleep

In 2021, researchers at the Paris Brain Institute published a study in Science Advances on hypnagogia, the transition phase between being awake and asleep. They found that people who reached that specific phase solved creative problems far more often than people who stayed awake or fell straight into deep sleep.

It's not a new discovery, really — it just now has experimental backing. Thomas Edison used to nap holding a metal ball in his hand: as he fell asleep, the ball would drop and the noise would wake him up just in time to capture whatever idea had surfaced. Chemist Kekulé said he visualized benzene's ring structure while dozing off, after days stuck on the problem. And mathematician Poincaré described how the solution to a problem he'd been working on for weeks hit him out of nowhere while boarding a bus.

What I changed

If working longer hours doesn't lead to better results, staying up late or endlessly iterating on prompts isn't discipline — it's staying stuck in a mode that's no longer working. Now, when I've been stuck for a while without progress, I treat it as a signal to let go, not a reason to push harder.

What helps me trigger diffuse mode on purpose:

  • Walking, jogging, or meditating without my phone.
  • Sleeping enough, no negotiating — if the solution shows up right before sleep, cutting your sleep short cuts out that exact moment.
  • Writing the problem down before letting it go, the same way Edison did with his ball.
  • Treating rest as part of the work, not an interruption of it.

Next time you're forcing a solution for the sixth hour straight, with or without an AI copilot, maybe the most productive move isn't to keep going — it's closing the laptop, going for a walk, and letting your brain do what it already does better than you, exhausted, in front of a screen.
